How an AI CMO works from the revenue target to the re-plan
An AI CMO is software that does the planning and accountability work of a chief marketing officer. VirtualCmo starts from your revenue target, works backwards to the pipeline and spend each channel must deliver, directs seven agents and re-plans when results slip. You approve the big calls.
Set the revenue target
Tell it the number the board signed off on, your current run-rate, win rate, deal size and sales cycle. Everything after this step is worked backwards from that target.
- Target revenue and period, current run-rate and gross margin.
- Win rate, average deal size or order value, sales cycle in days.
- Business model: B2B SaaS, services or ecommerce, which sets the starting benchmarks until your own data takes over.
Size the pipeline you need
It converts the revenue gap into deals, opportunities, qualified leads and traffic per month, with every assumption visible and editable.
The example on the right assumes 6 million USD of recurring revenue growing to 9 million, a 24,000 USD first-year contract, a 22 percent win rate, a 12 percent lead to opportunity rate and marketing sourcing 60 percent of new revenue. Change any input and the whole chain updates. The marketing budget planning guide explains the math in more depth.
Split the budget by channel
It sets a monthly budget for each channel from target CAC, ROAS and payback, then rebalances weekly from live results.
The first split starts from benchmarks for your model. After two to four weeks of connected data it follows your own CAC and payback by channel. Planned and actual sit side by side, so pacing problems show up in days rather than at month end.
Write the quarterly and monthly plan
Goals, owners and deadlines for the quarter and the month, each tied to the pipeline it has to produce.
Every item has an owner, either an agent or a person on your team, a due date and the metric it moves. Nothing sits in the plan without a reason you can read.
Brief the seven agents
SEO, Paid Ads, Content, Email, Social, CRO and Competitor agents receive briefs, produce tasks and drafts, and report status.
Growth activates four agents of your choice, Scale and Enterprise all seven. Agents draft and prepare; anything that spends money or publishes goes through your approval rules. Read more about each AI marketing agent.
Report to the CEO every week
A one-page brief says on track or at risk, lists three decisions taken and three decisions needed.
The report arrives by email and sits in the app with the numbers behind it. Scale adds a board-ready quarterly review export. The AI CMO for CEOs page shows how leadership teams use it.
Re-plan when results slip
When a KPI misses its band two weeks running, the plan and budget are revised and the change is logged with the reason.
Growth re-plans monthly, Scale and Enterprise weekly with daily budget pacing. Each revision keeps the before and after, so you can see exactly what changed and why.
How recommendations are made
Every recommendation follows the same four checks, and the card shows each of them. If a check has too little data, the recommendation says so instead of guessing.
- 1
Compare against the band
Each channel has a target band for CAC, ROAS or cost per qualified lead from the plan. Results outside the band trigger a review.
- 2
Estimate the effect
The expected change in pipeline or revenue is computed from the channel's recent marginal returns, not its average.
- 3
Score risk and effort
Low, medium or high, with the reason. Large shifts on thin data are marked high risk.
- 4
Respect your guardrails
Anything above your thresholds waits for Approve. Below them, Auto-execute can apply it and log it.
Frequently asked questions
How long does it take to get the first plan?
The demo shows the required pipeline and three recommendations in about a minute from your website, target and budget. The full strategy, budget split and quarterly plan follow once you connect data, usually the same day.
What data does the AI CMO use?
Your revenue target and funnel inputs, plus read-only connections to analytics, ad accounts, CRM and email tools. A CSV import works for anything without a connector. See integrations for the full list and scopes.
Does it change budgets on its own?
Only when you allow it. Approve mode is the default. Auto-execute applies to moves inside guardrails you set, such as a maximum shift per channel and a monthly spend cap.
How are recommendations made?
Each one compares a channel against the target band from the plan, estimates the pipeline or revenue effect of a change, and scores risk and effort. The card shows the data used, and Ask why opens the full reasoning.
What happens when a recommendation turns out wrong?
The decision log records the expected impact and the outcome. Misses feed the next weekly re-plan, so a channel that does not respond gets less money next time.
