What a fractional CMO actually does for you
Strip away the job title and a fractional CMO sells four things. They decide which channels deserve money, they turn a revenue goal into a plan with owners and dates, they hold agencies and in-house marketers to that plan, and they report to the CEO and the board in language a finance person trusts. Good ones also bring judgment about brand and positioning that only comes from having done it before.
Most engagements run one to three days a week. Public cost guides put the monthly retainer between 5,000 and 25,000 USD, with most mid-market contracts landing around 10,000 to 12,000 USD. That buys experience, but it also buys a calendar. Decisions wait for the next working session, and the data the CMO looks at is usually a deck someone prepared for them.
That gap is where an AI CMO fits. The planning, allocation, monitoring and reporting layer is work a machine can do every day, against live numbers, without a meeting. VirtualCmo takes that layer over and leaves you to approve the calls that matter.
Human options are public benchmark ranges per year. VirtualCmo is the published price.

Where an AI CMO is the better choice
Choose software over a human retainer when the hard part of your marketing is allocation and accountability, not inspiration. That describes most companies between 2 and 50 million USD in revenue that already run paid search, paid social, email and some content, and cannot say with confidence which of those is paying back.
VirtualCmo starts from the number your board cares about. You enter the revenue target, current run-rate, win rate, deal size and sales cycle, and it works backwards to the pipeline, leads and spend each channel has to deliver. If you want to see that math before connecting anything, how an AI CMO works walks through it step by step, and the fractional CMO cost breakdown shows where a retainer goes.
- You need decisions every week, not every month. A channel that slips on Tuesday gets a revised budget before Friday, logged with the reason.
- You want the work done, not only planned. Seven specialist agents take briefs for SEO, paid ads, content, email, social, CRO and competitor tracking.
- You report to a board. The weekly CEO report says on track or at risk, three decisions taken and three decisions needed, in one page.
- You cannot justify 120,000 USD a year for senior marketing leadership but you spend well over that on media.

Get my CMO planWhere a human fractional CMO still wins
We would rather you buy the right thing. A person is better at a handful of jobs, and pretending otherwise would cost you money.
- Repositioning a company or a brand from scratch, where taste and conviction matter more than data.
- Hiring, coaching and firing a marketing team, and managing the politics of a leadership group.
- Relationships with key partners, analysts, press and large customers.
- A category that has no data yet, where the first six months are interviews and experiments rather than allocation.
Using both, the hybrid many teams end up with
Plenty of companies keep a fractional CMO for one day a month and let VirtualCmo run the operating layer in between. The human sets direction, signs off on positioning and coaches the team. The AI CMO keeps the plan current, moves budget inside the guardrails you agree, briefs the agents and has the CEO report ready before the monthly session. The retainer shrinks because the human no longer spends paid hours assembling numbers.
Agencies and fractional CMOs use the same setup in reverse. On Scale and Enterprise plans one person can run strategy and reporting for several clients, one workspace each, which is why the hire a fractional CMO guide covers both sides of the table.
A worked example with stated assumptions
Take a B2B software company with 6 million USD in annual recurring revenue that wants 9 million next year. Assume new revenue of 3 million, an average first-year contract of 24,000 USD, a 22 percent opportunity win rate, and that marketing must source 60 percent of new revenue.
Marketing then needs to source 1.8 million USD, which is 75 deals. At a 22 percent win rate that is about 341 opportunities, and at a 12 percent lead to opportunity rate roughly 2,840 qualified leads, or 237 a month. If a healthy program costs about a quarter of first-year contract value per new customer, the budget lands near 450,000 USD a year, around 37,500 USD a month.
A fractional CMO at 10,000 USD a month adds 120,000 USD on top of that media and program spend, about 27 percent of the budget it is supposed to manage. VirtualCmo Scale on a yearly plan adds 11,988 USD, under 3 percent. The math does not decide for you, but it explains why the planning layer is moving to software.
How to switch from a retainer without losing momentum
- 1 Run the free demo on your website with your real revenue target and budget. You get the required pipeline and three recommendations in about a minute.
- 2 Connect read-only data sources: analytics, ad accounts and your CRM. Nothing changes in those accounts unless you allow it.
- 3 Set guardrails. Approve mode is the default; auto-execute only applies to budget moves inside the limits you choose.
- 4 Ask your current fractional CMO for the plan and the reasoning behind it, and load the goals into VirtualCmo so the decision log starts with their thinking.
- 5 Review the first weekly CEO report together, then decide whether to keep the human for strategy days or move fully to the AI CMO.
Frequently asked questions
Can an AI really replace a fractional CMO?
It replaces the planning, budget allocation, monitoring and reporting layer, which is most of the paid hours in a typical engagement. You keep the final say on big calls through Approve, and brand, hiring and relationship work stay with people.
Will VirtualCmo spend money without asking?
No. Approve mode is the default. Auto-execute only applies to moves inside guardrails you set, such as a maximum shift per channel and a spend cap, and every change is logged with its reason.
How quickly do we get a plan?
The demo shows the required pipeline and three recommendations in about a minute. The full strategy, budget split and quarterly plan follow once you connect your data, usually the same day.
Is it cheaper than a fractional CMO?
Plans run 299 to 2,499 USD a month billed yearly, against a typical 5,000 to 25,000 USD monthly retainer. See pricing for what each plan includes.
Can our fractional CMO use it with us?
Yes. Invite them as an Admin or Approver. Many teams keep the human for direction and use VirtualCmo for the weekly operating work.
Can we cancel?
Yes, in the billing portal at any time. Access runs to the end of the period you paid for.
